- Search-to-success rate (did the user get what they needed?)
- Zero-result queries (content gaps)
- Escalations to humans
- Helpful / not helpful feedback
- Top failing intents (policy, pricing, troubleshooting, etc.)

Start with a narrow scope: one department, one doc set, one job role. Get it working reliably. Then expand.
